Overview

A chemical manufacturing company was in the midst of an ERP implementation when progress began to stall. Core business processes had not been clearly mapped, and system design was being driven by ERP module settings rather than how the business should be operating. This created confusion around roles, approvals and workflows, and risked embedding inefficiencies into the new system. Leadership recognized the need to anchor the ERP design on the company's operational value chain.

The business challenge

Without clearly defined end-to-end business processes, the ERP configuration relied heavily on generic software templates. The system did not reflect the company's integrated value chain, from raw material sourcing through production, quality and customer delivery. Users were uncertain about their responsibilities in the new workflows, approval paths were inconsistent, and cross-department handoffs lacked clarity. The lack of alignment threatened both user adoption and the ability to realize the intended efficiency gains.

Approach

We conducted workshops with process owners across operations, supply chain, projects and finance to document the current and desired state of operations. Using the value chain as the organizing framework, we built the architecture for the business workflows, defined required data inputs and outputs, and identified system touchpoints. We collaborated with the ERP implementation team to configure modules, workflows and role permissions that reflected these mapped processes, ensuring the system would support rather than dictate business operations.
